Why Competitors Appear in AI Search and You Don't
We compared page one with the AI Overview for 20 Australian questions. 57% of ranking pages weren't cited. Here's what the cited ones had.

TL;DR
Ranking on page one doesn't get you into the AI answer. In our check of 20 Australian service questions, 57% of page-one results weren't cited in the AI Overview, and 58% of citations came from pages that weren't on page one at all. The pages that did get cited were more likely to have a named author, specific figures, a table and question-style headings.
We compared Google's page one with the AI Overview sitting above it for 20 Australian service questions. More than half the pages that ranked were left out of the AI answer, and most of what the AI quoted came from further down.
That's the gap business owners notice. You rank, you check the AI Overview, and it quotes your competitor. This post shows what the cited pages had that the others didn't, and gives you a simple way to run an AI competitor analysis on your own questions. We call it the citation gap check.
Ranking and being cited are different jobs
Here's what page one looked like next to the AI Overview.
| Ranking vs citation | Result |
|---|---|
| Page-one organic results that were cited in the AI Overview | 64 of 150 (43%) |
| Page-one organic results that were NOT cited | 86 of 150 (57%) |
| AI Overview citations that came from pages NOT on page one for that question | 90 of 154 (58%) |
| Questions where the top organic result was cited | 12 of 20 |
| Cited rate for organic positions 2 to 4 | 21 of 37 (57%) |
| Cited rate for positions 5 to 7 | 24 of 54 (44%) |
| Cited rate for positions 8 to 10 | 19 of 59 (32%) |
| Reddit threads ranking on page one that were cited | 6 of 15 |
How we measured. 20 Google Australia questions with an AI Overview, across mortgage brokers, buyers agents, legal and conveyancing, accountants, dental, builders and SEO. Data came from Ahrefs SERP data, last crawl September 2026. "Page one" means organic results in the top 10 SERP positions. Ahrefs counts the AI Overview as position 1, and other SERP features take some positions too, so each question had fewer than nine organic results in that range. A page counts as cited if its URL appeared in that question's AI Overview. We crawled 116 cited pages and 53 ranked-but-not-cited pages. Forums, video, PDFs and sites that blocked our crawler were left out. Signals were detected from the HTML: bylines and author markup, dates, figures, tables, headings, schema and outbound links.
The AI Overview isn't reading the results page from the top down. It picks passages that answer the question directly, from pages it trusts, and it doesn't have to take them from the top result. In 8 of our 20 questions, it skipped the top result entirely.
Position still helps. Pages in positions 2 to 4 were cited 57% of the time, against 32% for positions 8 to 10. But it doesn't decide it. A page in position 9 still had about a one-in-three chance of being quoted, and more than half of all citations came from pages that weren't on page one at all.
What the cited pages had that the others didn't
Then we compared the pages. Cited pages on one side, pages that ranked on page one but were ignored on the other.
| What was on the page | Cited pages (116) | Ranked on page one, not cited (53) |
|---|---|---|
| Named author | 81% | 58% |
| A publish or update date | 94% | 81% |
| Specific figures ($ amounts or percentages) | 79% | 64% |
| Two or more question-style headings | 70% | 53% |
| At least one link to a government or regulator page | 53% | 40% |
| A table | 32% | 13% |
| FAQPage schema | 26% | 4% |
| Structured data (JSON-LD) of any kind | 92% | 75% |
| Median word count | 2,139 | 1,753 |
Three gaps stand out.
A named author. 81% of cited pages named a person, against 58% of ignored pages. An unsigned service page puts you in the minority of what AI quotes.
Tables. Cited pages were more than twice as likely to have one (32% against 13%). A fee table or comparison table is an easy thing for an AI to lift, because the answer is already laid out.
Q&A structure. 70% of cited pages had two or more headings phrased as questions, against 53%. The FAQPage gap was wider still, 26% against 4%.
This is one engine (Google AI Overviews), one country and one snapshot. The comparison shows what cited pages have in common, not proof that any one signal caused a citation. The FAQPage gap looks dramatic, but a controlled Ahrefs study found that adding schema on its own didn't lift citations. Treat it as a sign of Q&A-style content, not a switch to flip. We cover that evidence in does schema markup help you get cited by AI.
When the answer isn't on a business website at all
Some questions have no business website in the answer. AI can cite forums, government pages, comparison sites or other sources that rank below the first page, even when relevant businesses rank well.
In our data, all three AI Overview citations for one buyers agent question came from Reddit threads. Across the buyers agent questions, Reddit took 5 of 12 citations.
In these cases, the gap may sit beyond your own website. Ranking well isn't enough if AI is drawing the answer from elsewhere.
Outside research points in the same direction. Ahrefs studied 75,000 brands in AI Overviews and found branded web mentions had a stronger correlation with AI Overview visibility (0.664) than backlinks (0.218). That's correlation, not causation, but it supports the idea that brand visibility in AI search depends on what the web says about you, not just on your links.
The citation gap check
This is the method we use to answer "why them and not us?" one question at a time. Check four gaps in order.
Ranking gap. Are you on page one? If not, start with the basics of SEO. Pages further down can still be cited, so page-one rankings aren't a requirement.
Page gap. Does your page have what cited pages have? Compare your page with the one AI quoted. Check the seven signals from the table: named author, date, specific figures, question headings, regulator link, table and FAQ content.
Source gap. Where is AI getting the answer? Check every citation. If the sources are Reddit, YouTube, government pages or comparison sites, the gap may sit beyond your website.
Entity gap. Does AI understand your business? Ask ChatGPT and Gemini what your business does and who it serves. If the answer is vague or wrong, check your About page, Google Business Profile and directory listings for consistency.
Track the gap over time
One check is a snapshot. AI answers change from run to run, so repeat the same questions on a schedule and log whether you were cited and, if not, whose page was.
For 5 to 15 questions, a spreadsheet and a weekly manual check is enough. For more questions or daily checks, an AI visibility tool will run them for you and report your AI share of voice against competitors. We compare the options, and what each costs per answer, in AI visibility tracking tools.
Page one was never the finish line
Ranking gets you considered. Being cited also depends on what's on your page and where AI gets the answer. Your competitor didn't necessarily outrank you. Their page may simply have been easier to use as a source.

Frequently asked questions
Why does Google's AI Overview cite my competitor when I rank higher?
AI Overviews don't simply follow organic ranking order. In our check, the top organic result was cited for 12 of 20 questions. Cited pages were also more likely to have a named author, specific figures, a table and question-style headings.
Why does ChatGPT recommend my competitor and not me?
ChatGPT can draw on information from your own site and other sources across the web. Our data covers Google AI Overviews, so we don't have ChatGPT-specific figures. Start by asking ChatGPT what it knows about your business, then check where that information comes from.
Can I pay to be recommended by ChatGPT or Google's AI?
There isn't a paid placement mechanism for organic citations in Google AI Overviews or ChatGPT answers. Be cautious of anyone offering guaranteed AI recommendations in exchange for payment.
Are brand mentions more important than backlinks for AI search?
Ahrefs studied 75,000 brands in Google AI Overviews and found branded web mentions had a stronger correlation with visibility (0.664) than backlinks (0.218). These are correlations, not proof of what causes AI visibility.
How do I do an AI competitor analysis?
Start with your top buyer questions and search each one in Google AI Overviews, ChatGPT or other AI search tools. Record which businesses rank organically and which sources are cited in the answer. Then compare the gaps in four areas: ranking, page, source and entity. Look at what the cited pages provide that yours doesn't, where the AI gets information about your category, and whether your business is described accurately across the web. How long does it take to close an AI visibility gap?
It depends on the gap. Page changes can be reflected after a page is recrawled, while source and entity gaps can take longer because they involve information beyond your own website.
